The Kassenärztliche Vereinigung Nordrhein (KVNO) the association representing statutory health insurance physicians in North Rhine, shows how generative AI can be rolled out securely, put into practical use, and embraced with real enthusiasm – with nuwacom.

Urgency Over Theory

In 2024, KV Nordrhein faced a challenge familiar to many public organizations – one that quickly became a risk factor: The looming loss of AI control: Shadow AI & data sovereignty.

Employees wanted to use generative AI in their daily work, but public AI tools like ChatGPT were excluded due to strict GDPR and compliance requirements.

This resulted in three urgent challenges:

1. Risk of Data Leaks

The concern that sensitive administrative data or internal knowledge could be analyzed in US clouds or used for third-party models.

2. Growing Need for Centralized Control

Employees’ strong motivation to use modern AI tools for support highlighted the need for an official framework. The goal was to proactively channel this innovative drive into a transparent and secure governance structure.

3. Lack of Integration with Internal Knowledge

Public tools couldn’t access internal guidelines, processes, or complex knowledge databases – limiting their practical value.

The Mission: A trusted, scalable, internal platform that increases productivity – without data protection compromises.

Connecting security, knowledge & culture

Phase 1: Concept and AI-Lab

The starting point was an internal brainstorming session on AI assistants, prompts, and initial use cases. This gave rise to the AI Lab – a space for experimentation and learning.

It laid the foundation for the subsequent AI strategy.

Phase 2: The foundation – Security and Internal Knowledge

In parallel, the project team developed an AI policy, established clear rules, and initiated a tender for a secure generative AI platform.

Phase 3: Launch & experience – Making AI Tangible

Before the rollout, all employees completed AI training covering fundamentals, data protection, and secure usage.

The rollout began with two major AI Days in Cologne and Düsseldorf, featuring:

  • Live-Demos
  • Deep-Dive-Sessions
  • Practical workshops

Over 600 employees experienced AI up close – sparking a tangible sense of optimism and momentum.
